AWS and Azure aren't passive. Both have accelerated AI-native feature releases and pricing adjustments. But legacy players face an organizational problem: every penny spent optimizing for AI workloads is a penny not spent maintaining customer lock-in across their existing portfolio. Specialized competitors face no such constraint. They can ruthlessly optimize for a single use case while incumbents play 4D chess across dozens of product categories with conflicting incentive structures.

The real story isn't whether a single challenger will topple AWS. It's that the era of monolithic cloud dominance is fragmenting into specialized ecosystems, each optimized for specific workload categories. For AI infrastructure, that shift has already begun.
